It is a chamber where judgement is tested, memory is shared, contradiction is surfaced, and responsibility becomes harder to evade. # The Meeting Was Never the Problem Meetings are easy to mock because most of them deserve it. There are meetings that exist because someone could not write a clear email. Meetings that exist because no one wants to make the decision alone. Meetings that exist because an organisation has confused attendance with alignment, slides with thought, and calendar density with importance. There are meetings where twelve adults gather around a screen to watch one person read a document aloud, as if literacy had not yet reached the department. There are meetings where people perform agreement while privately preparing objections for later. There are meetings where everyone knows the conclusion before the conversation begins, yet the ritual must be performed so that the decision can pretend it was collectively discovered. So yes, most meeting criticism is deserved. Cancel many of them. Shorten many more. Refuse the weekly standing meeting whose only real purpose is to reassure the anxious that motion is occurring somewhere in the building. If the agenda is information, write it. If the purpose is status, update the system. If the meeting exists because nobody wants to own a sentence, the meeting is not collaboration. It is cowardice with a dial-in link. But having said all that, we should be careful. Because the meeting itself was never the problem. The problem was gathering people without giving the conversation a burden worthy of their attention. The best meetings are not information events. They are custody events. The modern organisation has become very good at attacking meetings and very poor at understanding why meetings existed in the first place. It has learned to count hours but not to distinguish between wasted speech and necessary speech. It has learned to fear interruption, but not to recognise the kind of conversation that saves a decision from becoming foolish in writing. A meeting is a terrible place to repeat information. It is a very good place to test meaning. That difference is everything. --- ## Before the Record, There Was the Room Before writing, before minutes, before dashboards, before shared drives, before transcript summaries and AI-generated action points, human beings carried knowledge inside living communities. This is often misunderstood. Oral cultures were not cultures without memory. They were cultures that had to take memory seriously. What mattered had to be repeated, embodied, rhythmed, witnessed, corrected, and transmitted. The community itself became the archive. A name was not merely stored. It was remembered. A law was not merely filed. It was recited. A story was not merely available. It was carried. The weakness of oral culture was obvious: human memory is fragile. People die. Details drift. Power can distort the story. The witness can fail. But oral culture also had a strength that modern record-keeping often loses: knowledge remained attached to persons, practices, tone, correction, and responsibility. You did not merely possess the words. You encountered the bearer. Then writing changed the bargain. Knowledge became detachable. It could leave the body of the person who held it and survive on clay, parchment, paper, print, server, and cloud. The record could outlive the witness. It could travel without the speaker. It could be audited, compared, copied, standardised, preserved. This was one of the great transformations in human history. Without writing, complex institutions as we know them would be impossible. Law, administration, theology, science, finance, bureaucracy, scholarship, strategy — all required the ability to place memory outside the body and return to it later. But no transformation gives without taking. Writing preserved words. It did not automatically preserve judgement. It preserved the count, but not always the conscience of the counter. It preserved the policy, but not always the conflict that produced it. It preserved the conclusion, but not always the hesitation that should have remained attached to it. The record is powerful precisely because it can survive the room. The danger is that, once it survives the room, it may begin to pretend it no longer needs one. --- ## The Record Cannot Hear Hesitation A written record can tell you what was decided. It is much less reliable at telling you whether the decision was understood. Minutes can say, “The committee agreed.” They rarely say, “Two people were silent because they were unconvinced, one person agreed because his superior was present, and the only person who understood the operational risk was too tired to fight the room.” The record can preserve a decision while losing the atmosphere in which the decision became dangerous. This is not a small matter. Organisations do not only fail because they lack information. They fail because the information they possess has been stripped of living interpretation. A dashboard may show green while the people closest to the work know that green is cosmetic. A report may say progress is on track while everyone in the delivery chain knows that “on track” now means “not yet publicly impossible.” A risk register may contain the right words while the real risk lives in the tone of the person who hesitated before saying, “It should be fine.” The record cannot hear that hesitation. A serious meeting can. Not every meeting. Certainly not the dead ceremony where people speak in approved phrases and leave with their real thoughts intact. But a serious meeting — properly convened, properly chaired, properly burdened — can hear the things that documents flatten. It can hear uncertainty. It can hear evasion. The organisation has more records than ever. And less shared judgement than before. --- ## Bad Meetings Are Speech Without Custody The case against meetings is strong because bad meetings are everywhere. But we should name the failure accurately. A bad meeting is not bad because people gathered. It is bad because nothing worthy of gathering was placed in the centre. Some meetings are merely broadcast events. One person speaks. Others receive. This is not a meeting. It is a memo with chairs. Some meetings are avoidance rituals. A decision is too politically exposed for one person to own, so the organisation gathers witnesses. Responsibility is diluted until everyone can claim they were only part of the conversation. Some meetings are anxiety management. A leader feels out of control, so the team is assembled to provide the emotional sensation of oversight. The meeting does not clarify reality. It soothes the person who should be facing it. Some meetings are theatre. The conclusion is fixed, but participation must be simulated. The record will later say the matter was discussed. Everyone knows this is a decorative lie. Some meetings are laundering machines. Private confusion enters the room and emerges as collective alignment, not because understanding occurred, but because nobody wanted to be the obstacle. These meetings should die. Peacefully if possible. Violently if necessary. But they are not arguments against meetings. They are arguments against uncustodied speech. A room gathers properly when the question is strong enough to discipline the speech. The boundary protects the meeting from becoming a swamp. What is in scope? What is not? What must be decided today? What is only being explored? Who is advising? Who is deciding? Who owns the next action? These are not administrative details. They are moral protections against confusion. The record captures what must survive. Not everything said. That is transcription, not memory. A good record preserves the judgement reached, the reasons that mattered, the dissent that should not be erased, the uncertainty that remains, and the responsibility assigned. The consequence is what makes the meeting honest. If nothing changes afterwards, the meeting was either unnecessary or fraudulent. The best meetings are therefore not longer. They are heavier. They carry a real burden. They know what kind of speech belongs in the room. They produce a record that does not pretend to contain the whole intelligence of the conversation but preserves enough for responsibility to continue. Such meetings are not interruptions to work. They are part of the work by which an organisation remains capable of judgement. --- ## Meetings Preserve What Documents Cannot Originate A document can carry a decision forward. But often, a conversation must make the decision possible. This is especially true where the issue is complex, morally loaded, politically exposed, or strategically ambiguous. In those moments, the organisation does not merely need input. It needs shared interpretation. Consider the difference between these two statements: “We have received the report.” “We understand what the report means for us.” The first can happen by email. The second often requires a room. Not because people are incapable of reading. But because meaning is not always contained in the document. It emerges when evidence meets context, when those responsible for action test the implications together, when contradiction is allowed to appear before the official line hardens. Many organisations rush from record to action without passing through interpretation. They receive the data, circulate the report, agree the next steps, and then wonder why implementation feels strangely detached from reality. They skipped the living chamber. The room in which people ask: What does this really mean? What are we pretending not to see? What would we do if this were worse than the report says? Who disagrees, and why? What does the record not know because the record was never close enough to the work? These are not inefficient questions. They are the questions that prevent official intelligence from becoming decorative. Many organisations do not lack records. They lack the chamber where records are interpreted before they become authority. A meeting becomes valuable when it protects the organisation from obeying records too quickly. That may sound strange in a world obsessed with speed. But speed is not wisdom. In many cases, speed is simply the removal of friction before anyone has decided whether the friction was there to protect something. Some decisions should be slowed by design. Not delayed indefinitely. Not buried in committees. Slowed enough for the right people to bring the right forms of intelligence into contact: evidence, memory, experience, conscience, consequence. A record can travel quickly. Judgement often travels more slowly because it has to pass through persons. That is not a defect. Churches do it. courts do it. boards do it. tribes did it. councils did it. The form changes. The need remains. People gather because some truths require witnesses. People gather because some decisions require more than private confidence. People gather because responsibility becomes harder to evade when spoken in the presence of others. This is why written records and living meetings should not be enemies. They are meant to discipline one another. The meeting without a record becomes vapour. The record without a meeting becomes brittle. The meeting gives the record life. The record gives the meeting continuity. Together, they allow an institution to remember without becoming trapped, and to speak without evaporating. --- ## AI Will Not Save the Bad Meeting Now comes the predictable promise: AI will fix meetings. It will transcribe them. Summarise them. Extract action points. Identify speakers. Produce neat notes. Send follow-ups. Perhaps, soon enough, it will attend on your behalf and nod in a convincingly professional manner. Some of this will help. Much of it already does. But AI cannot solve the real meeting problem because the real meeting problem is not note-taking. It is the absence of judgement before speech, during speech, and after speech. AI can summarise a bad meeting beautifully. That does not make the meeting good. It can produce a crisp record of evasion, confusion, theatre, and half-owned decisions. It can turn noise into bullet points. It can make organisational fog look administratively respectable. This may be useful. It may also be dangerous. Because once AI produces the summary, the record acquires authority. People begin to treat the summarised meeting as the meeting. The transcript becomes the memory. The action points become the meaning. The machine’s clean account begins to conceal the human disorder that produced it. AI can assist custody. It cannot replace responsibility.

This is why the meeting question becomes more important in the age of AI, not less. As machines become better at recording, summarising, and distributing speech, humans must become better at deciding which speech deserved preservation in the first place. The old problem remains. What should be remembered? Who is responsible for what was said? What did the room understand? What did the summary miss? What should not be allowed to harden into institutional memory? AI can help us carry the record. But it cannot tell us whether the record has become true, wise, obsolete, evasive, or morally inadequate. That remains our burden. The burden changes hands again. --- ## A Better Test for Meetings So let us stop asking whether meetings are good or bad. That is too blunt a question for a serious organisation. Ask instead: What kind of burden is this meeting carrying? If the answer is information, cancel it and write. If the answer is permission, name the decision-maker. If the answer is anxiety, address the anxiety directly. If the answer is politics, do not dignify it with a recurring invite. If the answer is judgement, gather. If the answer is contradiction, gather. If the answer is shared responsibility, gather. If the answer is meaning that must be tested before it enters the record, gather. And when you gather, do not waste the room. Make the question clear. Invite only those whose presence changes the quality of judgement. Require preparation. Name the decision rights. Protect dissent from being laundered away. Record the judgement, not just the words. Assign responsibility before leaving. Then end. A meeting that cannot survive these tests probably should not exist. But a meeting that passes them should not be treated as waste. It is one of the few remaining places where an organisation can still think with its whole body. A meeting is justified when the conversation must carry judgement, contradiction, responsibility, or interpretation that the record alone cannot safely bear. This does not mean the organisation should become talkative. Quite the opposite. The more seriously you understand meetings, the fewer of them you will tolerate. But the ones that remain will matter. They will be harder to enter casually. They will be harder to leave without consequence. They will be harder to confuse with performance. Good. The meeting should become harder to abuse. --- ## What the Meeting Is For The meeting is not for updates. It is not for pretending to collaborate. It is not for protecting weak writing. It is not for senior people to hear themselves discover what junior people already knew. It is not for diffusing responsibility across a room until nobody can be blamed. The meeting is for the things that require living judgement. It is for the moment before the record hardens. It is for the hesitation the dashboard cannot hear. It is for the contradiction that must be spoken before it becomes expensive. It is for the transfer of memory from one person’s experience into the institution’s understanding. It is for the point at which responsibility must stop floating and attach itself to a name. When a meeting does these things, it is not a waste of time. It is one of the ways an organisation remains alive. When it does not, cancel it. Cancel it without guilt. Cancel it without ceremony. Cancel it before it teaches people that gathering is meaningless. Because that is the real danger of bad meetings. They do not merely waste hours. They train people to distrust the room. And when people distrust the room, the living intelligence of the organisation starts to leave. It retreats into private chats, quiet cynicism, corridor conversations, defensive documentation, and decisions made elsewhere. The official meeting continues. The real organisation moves underground. That is not efficiency. That is institutional fracture. --- ## The Conversation Worth Keeping The future will give us more records than any previous age could have imagined. Every meeting transcribed. Every chat archived. Every document searchable. Every decision surrounded by metadata. Every conversation summarised by a machine that never gets tired and never wonders whether the thing being summarised deserved to exist. The temptation will be to believe that because we can preserve everything, we have understood more. We will not have. We will simply have created a larger archive of ourselves. The institutions that endure will not be those with the most records. They will be those with the strongest discipline for deciding what records mean, which conversations deserve preservation, which decisions require living judgement, and which burdens cannot be outsourced to text, software, or machine intelligence. This is why the meeting still matters. Not the meeting as habit. Not the meeting as bureaucracy. Not the meeting as corporate theatre. The meeting as living custody. The meeting as disciplined interpretation. The meeting as the chamber where the record is not yet allowed to pretend it is enough. Cancel the meetings that only move words around.
